What ‘Qualified’ Actually Means: The Marketing-Sales Disconnect

I’m sitting in on a marketing-sales alignment meeting last week. About 20 minutes in, the CMO drops her frustration in: “You guys rejected about 59% of our qualified leads last month.”

The sales director doesn’t even blink. “Because they weren’t actually qualified.”

Now, I dealt with marketing a good part of my life. That one always hurts to hear.

Not because it was mean, but because I’ve sat in this exact same meeting at a dozen different companies. Same numbers, same frustration, same fundamental issues and . Marketing thinks they’re sending gold. Sales thinks they’re getting garbage.

And honestly, it is true in many cases. No matter how much you try to MQL and SQL them, leads are rarely SQL when they reach sales. And that is a data problem, a skill problem and a time problem.

The Real Problem (Besides Wasted Ad Spend)

The “problem” (besides the obvious one of lighting marketing budget on fire) isn’t that marketing is bad at qualification. Most CMOs I work with are pretty smart about targeting and lead scoring.

The real issue is that marketing and sales have completely different definitions of “qualified.” And somehow, nobody talks about this until the quarterly review when the numbers look terrible.

I see this everywhere. Marketing optimizes for volume and demographic fit. Sales optimizes for close probability and timing. It’s like they’re playing different sports on the same field.

Here’s what typically happens: Marketing says “They downloaded the whitepaper, have the right job title, and work at a company with 500+ employees. That’s qualified.” Sales says “They’re not taking our calls and when they do, they say they’re ‘just exploring options’ with no timeline or budget. That’s not qualified.”

Both teams are right. And both teams are frustrated.

What Actually Happens in Practice

Let me give you a real example from that same client. Their marketing team was generating what they called “enterprise leads” – companies with 500+ employees who engaged with their content. They were proud of these leads. Good demographics, engaged behavior, clear fit for the product.

Sales looked at the same leads and saw: people who downloaded a PDF but hadn’t indicated any buying intent, decision-makers who might not even know about the download, and timelines that could be anywhere from “next month” to “maybe next year.”

The CMO was measuring success by lead quality scores. The sales director was measuring success by meetings booked. Different metrics, different definitions of success.

I asked the CMO: “Of the leads sales accepted last quarter, how many actually closed?” She couldn’t tell me. The feedback loop was completely broken.

The Attribution Mystery

Here’s what really gets me: nobody knows which leads actually turn into customers.

The sales cycle at this company was about 6 months. By the time someone closed, they’d been touched by multiple campaigns, had several conversations, maybe even came in through a different channel entirely. The original lead source was basically meaningless.

So marketing kept optimizing for metrics that didn’t predict actual sales. And sales kept rejecting leads that might have been great opportunities with different handling.

One sales rep told me: “I had a ‘rejected’ lead reach out to me directly three months later ready to buy. Turns out they just needed time to get budget approval.”

The problem wasn’t the lead quality. The problem was expecting immediate buying signals from people who were still in research mode.

The AI Solution (But Not More Lead Generation)

AI would probably help here, but not by generating more leads. Most companies have enough leads – they just can’t tell which ones are worth pursuing.

We built something that looks at actual buying signals, not just demographic data and content engagement. Instead of scoring leads based on “downloaded whitepaper + job title + company size,” it analyzes patterns from leads that actually closed deals.

Here’s what we discovered: the leads that converted had very different behavior patterns than what the marketing team was optimizing for. For example, people who read pricing pages but didn’t download anything were 3x more likely to buy than people who downloaded multiple whitepapers.

The AI started scoring leads based on sales team’s actual conversion patterns, not marketing’s assumptions about what good leads look like.

Result? Acceptance rate went from 40% to 78%. Not because the leads got better, but because the scoring finally matched what sales actually valued.

The Alignment Reality Check

It’s not always gonna fix the fundamental communication problem though.

Some companies have great lead scoring and terrible alignment. The tools work perfectly, but sales still changes their criteria without telling marketing. Or marketing changes campaigns without understanding what sales needs to close deals.

I’ve seen companies where the AI is perfectly predicting buying intent, but sales doesn’t trust the scores because they weren’t involved in building the model. Technology can’t fix trust issues.

Also, sometimes the business changes direction and nobody updates the qualification criteria. Suddenly sales is pursuing enterprise clients while marketing is still optimizing for mid-market leads.

You need both good tools and good communication.

The Feedback Loop That Changes Everything

What actually works is creating a real feedback loop between marketing and sales. Not just “here are your leads” and “these leads suck,” but actual data sharing about what happens to those leads.

One client started a simple weekly review: marketing shows what leads they sent, sales shows what happened to them. Not blame, just data. “These 10 leads became meetings, these 5 went to proposal stage, these 3 closed, these 15 haven’t responded.”

Suddenly marketing could see patterns they’d never noticed. Leads from certain campaigns converted at higher rates. Certain industries took longer but closed bigger deals. Some lead sources looked great on paper but never actually bought anything.

The CMO started optimizing for different metrics. Instead of volume and generic quality scores, she focused on sources that generated meetings and deals. Sales started giving more specific feedback about why certain leads weren’t ready instead of just rejecting them.

What This Actually Looks Like

Let me give you the before and after for that client:

Before: Marketing sends 100 leads per month. Sales accepts 40, rejects 60. Of the 40 accepted leads, maybe 8 become meetings, 2 become proposals, 1 closes. Nobody knows why.

After: Marketing sends 75 leads per month, but they’re scored based on actual buying patterns. Sales accepts 58, quality rejections drop to 17. Of the 58 accepted leads, 23 become meetings, 8 become proposals, 4 close.

Same marketing spend, fewer total leads, but 4x more closed deals.

The key was getting both teams to optimize for the same outcome: actual customers, not just accepted leads or qualified prospects.

The Conversation Every CMO Needs to Have

One take is: if marketing doesn’t know which leads actually close, they’re optimizing for the wrong thing.

The conversation worth having with your sales team isn’t “why are you rejecting our leads?” It’s “what do the leads that actually close look like, and how can we find more of those?”

Most sales teams have patterns they recognize but can’t articulate. “I know a good lead when I see one” isn’t helpful for marketing automation, but those instincts usually contain real insights about buying behavior.

Start with: what happened to last week’s leads? Not to assign blame, but to understand the gap between marketing’s definition of qualified and sales’ definition of ready to buy.

The companies that figure this out don’t just get better lead quality. They get marketing and sales teams that actually trust each other.

But yeah, 60% rejection rate… that’s not a lead quality problem, that’s a communication problem with expensive symptoms.
