That conversation stuck with me because honestly? This isn’t just happening at his company.
Here’s what I’ve learned from talking to dozens of managers over the past few months: AI adoption is happening with or without you. Your marketing team is using ChatGPT for campaign copy. Your sales team is using it for email sequences. Your operations people are feeding it process documents to “make them clearer.”
Everyone’s using AI, but nobody asked about the rules.

I get it. We want the productivity gains. We see competitors getting (or bragging at least) 30% efficiency improvements and we think “we need that too.” But we’re also terrified of accidentally violating client agreements or having sensitive information end up somewhere it shouldn’t be.
It’s like watching your teenager learn to drive. You want them to be independent, but you also want to make sure they don’t crash the car.
The thing is, your team is already driving. They’ve been driving for months. The question isn’t whether to let them use AI – they’re already using it. The question is: do you know what they’re doing with it?
What’s Actually Happening Behind the Scenes
I did an informal audit with one client recently. We found 47 different AI tools being used across the company. Leadership knew about 3 of them.

The Real Risk (And It’s Not Robots Taking Over)
The scary headlines about AI are usually about job displacement or artificial general intelligence. But the real risk for most CEOs is much more mundane: accidentally violating your client agreements.
I was working with another client when their legal team pointed out that using AI for client data analysis could breach their confidentiality clauses. The team had been using AI to summarize client calls for months – seemed totally innocent until you read the fine print about data sharing and third-party access.

AI governance sounds scary and corporate, but it’s really just answering the question: what are we comfortable with and what aren’t we?
We built a simple framework that one client calls their “traffic light system”:
Green Zone: Public information, general business content, marketing copy for your own company. Use whatever AI tools you want.
Yellow Zone: Internal processes, training materials, general client work (with client permission). Use approved AI tools with specific guidelines.
Red Zone: Confidential client data, competitive information, legal documents, anything covered by NDAs. No external AI tools, period.
Here’s what changed for that client: instead of spending 2 hours every week wondering “is this okay to use AI for?”, their team knows instantly. Green means go, yellow means check the guidelines, red means stop.
We also set up a system where they could get AI superpowers for the yellow zone stuff without the legal team having panic attacks. Secure, company-controlled AI tools for sensitive work. Third-party tools for everything else.
The result? AI usage actually went up because people weren’t afraid of breaking rules they didn’t understand.
The Implementation Reality Check
It’s not gonna be perfect from day one. You’ll find edge cases. Your team will ask questions you didn’t think of. Some departments will push back because they think you’re slowing down innovation.
I’ve seen companies go two ways with this: some lock everything down and kill all AI innovation. Others let everything run wild and hope for the best. Both approaches fail.
The companies that get it right treat AI governance like any other business process. You have guidelines, you train people on them, you adjust as you learn more.
One CEO told me: “I thought governance meant saying no to everything. Turns out it means saying yes more confidently.”
What This Actually Looks Like
Let me give you a concrete example. This client’s marketing team wanted to use AI for content creation, but they were working with clients in highly regulated industries.
Before: Marketing team was secretly using ChatGPT and hoping nobody noticed. Quality was inconsistent, legal team was nervous, and everyone was walking on eggshells.
After: We set up secure AI tools for sensitive client work, public AI tools for general marketing, and clear guidelines for what goes where. Marketing productivity went up 40%, legal team stopped worrying, and client feedback actually improved because the content was more consistent.
The key was making it easy to do the right thing. When the safe option is also the convenient option, people follow the rules.
The Conversation You Need to Have
One take is: if you don’t have AI rules, your team is making their own rules.
And here’s the thing – they’re probably making pretty good rules. Most people have good instincts about what feels risky and what doesn’t. But “good instincts” isn’t the same as “legally compliant” or “strategically smart.”
Start with this question: what are you already using? Don’t make it about getting people in trouble. Make it about understanding the current state so you can build from there.
I usually suggest CEOs have this conversation: “I know everyone’s experimenting with AI tools. That’s great – I want us to be competitive. I also want to make sure we’re being smart about it. Let’s talk about what you’re using and figure out how to make it work better for everyone.”
Most teams are relieved to have this conversation. They want to be innovative and compliant. They just need someone to tell them what that looks like.
